Gary Klein (1944-): The Psychologist Who Explained Expert Decisions in the Wild

Gary Klein is an American cognitive psychologist who pioneered naturalistic decision making, the study of how experienced people decide and act in demanding real-world settings. His field research challenged models that assume a decision-maker normally generates a complete set of options and compares them before selecting the best.

Klein found that experts often recognise a familiar pattern, form expectations, and mentally simulate one plausible action. This can produce rapid and effective performance under time pressure, but only when experience has created reliable patterns and the decision-maker remains alert to anomalies.

From Experimental Psychology to Field Research

Klein was born in New York City on 5 February 1944, studied psychology at the City College of New York, and earned a doctorate in experimental psychology at the University of Pittsburgh. In 1978 he founded Klein Associates to study applied cognitive work.

His teams examined firefighters, military commanders, pilots, nurses, and other professionals facing uncertainty, high stakes, changing goals, incomplete information, and limited time. In 1989, this community of researchers established the naturalistic decision-making movement.

The Recognition-Primed Decision Model

The recognition-primed decision model combines pattern recognition with mental simulation. A situation suggests typical goals, relevant cues, expectations, and a likely course of action. The decision-maker imagines whether that action will work and adjusts or replaces it if problems appear.

Experts may implement the first workable option rather than rank many alternatives. This is satisficing in Herbert A. Simon's sense, but enriched by an account of how experience supplies a candidate and how mental simulation evaluates it.

Fireground Command

Studies of fireground commanders helped shape the model. Commanders often reported that they did not choose among options; they knew what the situation required. Detailed interviews revealed rapid recognition built from recurring cues, expectations about how the fire should develop, and stories about prior incidents.

A striking anomaly could interrupt recognition. If the building behaved unlike the commander's mental model, the mismatch became a signal to reassess. Expertise therefore includes knowing what should happen next, not merely retrieving a familiar action.

Expert Intuition and Its Boundaries

Klein's work complements the research of Daniel Kahneman and Amos Tversky on heuristics and cognitive biases. Intuition can be skilled when an environment contains learnable regularities and experience provides timely, accurate feedback. It is less dependable where outcomes are rare, feedback is delayed, or chance dominates.

The practical question is not whether intuition is good or bad. It is whether the decision-maker has relevant experience, which cues are being used, and whether the environment supports valid learning. Analytical methods can then check or extend recognition rather than automatically displacing it.

Cognitive Task Analysis

Cognitive task analysis elicits the perceptions, judgements, and strategies that ordinary procedure descriptions omit. Critical-decision interviews reconstruct a difficult event through probes about cues, goals, options, uncertainty, and what a less experienced person might have missed.

The results can improve training, interface design, and decision support. The method depends on careful interviewing because retrospective accounts are vulnerable to reconstruction and hindsight. Multiple evidence sources strengthen confidence in the findings.

The Pre-Mortem

In a pre-mortem, a team assumes that a proposed plan has failed and independently generates plausible reasons. The exercise uses prospective hindsight to legitimise doubt before commitment and can reveal threats that normal review suppresses.

It is a compact defence against groupthink and overconfidence, not a full risk management process. Identified failure paths still need assessment, owners, mitigations, and monitoring as circumstances change.

Macrocognition and Insight

Klein extended his research to macrocognition: sensemaking, planning, coordination, adaptation, and management of uncertainty in complex settings. These functions unfold across people and tools, so good decision support must fit the work rather than add information indiscriminately.

His studies of insight examine how people connect previously unrelated ideas, notice contradictions, or escape a flawed frame. Insight can improve a mental model, but organisations may resist it when it disrupts established plans or authority.

Legacy

Klein's books, including Sources of Power, brought field-based cognitive research to military, medical, emergency, and business audiences. His methods influenced training and the design of systems intended to support expertise.

His enduring contribution is a realistic account of competent action under constraint. Experts do not possess complete information or unlimited calculation. They build rich patterns through experience, recognise when those patterns fit, simulate consequences, and revise when the world violates expectation.
